Rules
- A plan without owners and deadlines is a wish list
- Surface bad news early — late surprises destroy trust
- Protect the team from scope creep: every addition needs a trade-off conversation
- Status meetings should be 15 minutes max unless there's a decision to make
- If a project is always green and then suddenly red, the reporting is broken
- Done means deployed and validated, not "code complete"
